Set-up of sourcing network in the U.S. – FOOD
CUSTOMER
A rapidly growing food production company with HQ in BE and production facility in Western Europe. The company shows a year-on-year double digit growth in turnover and EBITDA.
Their key client requested to set up shop (production facility) in the States while using their European Supply Chain to guarantee product quality and identity. After evaluation of logistic costs, risks of ingredient quality devaluation and so on, we decided to set up a domestic supply chain in the U.S.
CHALLENGES
- Establishing a sourcing network from scratch in a foreign area against client expectations
- Heavy auditing on production processes, product quality and general supply.
- Set up of new framework agreements with existing suppliers for a different area/market
RESULTS
- Identification and selection of all raw material suppliers for the expansion towards the US market
- Development of sourcing strategies for all types of ingredients (chocolate, proteins, nuts, …)
- Stakeholder management in new US-plant, monitoring of production output, leveraging & follow-up on supply base.
- Contract closing & management for newly set up supply base
- Knowledge transfer to US-plant & Belgian HQ
