CHALLENGES
- As of 2021, our client started the next phase in a grand transformation project after a takeover five years back by another FMCG-leading company.
- The other company wants to incorporate our client’s different product supply chains within its own network, thus creating a more efficient network design. However, as our client has an exclusive and very specific product range, it comes with a whole lot of difficulties on an implementation-level.
- Activities within the existing inventory management and deployment team were to be dissolved into the wider supply chain environment.
RESULTS
- Purson coached and supported the team and followed up on the day-to-day operations and development of the team, ensuring overall continuity.
- Internal customers had a correct stock view and were informed in an excellent way on exceptions/changes occuring in the processes.
- We fostered a continuous improvement culture within the team, analyzing the why and how of tasks being done. Next to that, Purson identified improvement opportunities and led supply planning projects (on-time delivery, CSL improvement, scrap decrease, working capital reduction, network optimization,…)
- We’ve built and maintained KPIs + reports to follow up on deployment activities and inventory status acted together with the stakeholders involved (blocked stock, scrap, freshness, truck fill rate, …)
- All this was done in a changing environment, ensuring team moral stayed high and operational continuity was guaranteed and improved.
